A Claude and n8n powered workflow that monitors what new users actually do in their first 7 days, identifies exactly where each person is stuck, and sends them a personalised coaching message that addresses their specific friction point — not a generic welcome sequence that ignores what they have actually done.
What was built
The idea came from staring at a 34 percent activation rate and not knowing why it was not higher. The product was genuinely good. People who got through onboarding loved it. The problem was two thirds of signups were not getting through onboarding at all and the generic welcome sequence was not helping them do that. I looked at the data and found three specific friction points that accounted for almost all the drop off. People who never completed step 2 of setup. People who completed setup but never ran their first action. People who ran one action but did not come back after day 1. The existing email sequence was sending the same message to all three groups. This build treats them completely differently. How it works: Every new signup triggers a monitoring window in n8n. At the end of days 1, 3 and 7 the workflow checks what the user has and has not done by querying their event history from Segment. Based on that activity check Claude classifies the user into one of four archetypes. Never Started — signed up but has not taken any action yet. These users need permission and a single concrete first step not another feature overview. Setup Incomplete — started the process but stopped at a specific point. These users need acknowledgement of exactly where they stopped and a direct explanation of what completing that step unlocks. Activated Once But Gone — completed the core setup and ran one action but has not been back. These users are the most recoverable because they already understand the product. They just did not find the reason to return. Active and Progressing — doing well. These users do not need help with basics. They need to discover one advanced capability relevant to what they have already been doing. For each archetype Claude generates a personalised coaching email written in the product's voice and tone using real examples of previous human-written communications as style anchors. The email references what the user has specifically done or not done — not a generic message that could have been sent to anyone. The emails go from the founder's personal email address as plain text not a designed template. This was intentional and made a significant difference to open and reply rates. Why the archetypes matter: Before this build the team was treating onboarding as a content problem — we just needed better emails. The build showed us it was actually a segmentation problem. The content itself was fine. Sending it to the wrong person at the wrong time was the issue. The Never Started archetype had the highest recovery rate at 38 percent of people who received that message going on to complete setup within 24 hours. The message was 4 sentences long. The Activated Once But Gone message generated the most replies. Something about receiving a message that referenced what you specifically did on day 1 made people want to respond and explain what they had been thinking about. What I changed between versions: Version 1.0 had three archetypes not four. Active and Progressing users were not getting any contact which meant people who were doing well were being ignored entirely. Added the fourth archetype after realising that some of the best expansion revenue opportunities were sitting in users who were engaged but had not discovered certain features. The style anchoring took several iterations. Early versions of the Claude prompt produced technically accurate emails that sounded nothing like the brand. Fixed by including 5 real examples of previous communications in the prompt and adding a note on the specific things this brand never says alongside the things it always says. Metrics after 8 weeks: Day 7 retention improved from 27 percent to 41 percent. Activation rate improved from 34 percent to 52 percent. Never Started recovery rate 38 percent within 24 hours of receiving the message. Activated Once But Gone reply rate 12 percent which is 6 times higher than the previous drip sequence reply rate. The most unexpected outcome was how much the team learned from the archetype data. Seeing that 31 percent of all new users were hitting the Never Started archetype told us something was wrong with the initial experience that no dashboard metric had surfaced before. What comes next: Building a feedback loop where users who churn despite receiving all messages get tagged for manual review and their archetype logged. The hypothesis is certain archetypes that do not respond to automated coaching need a human touchpoint rather than a fifth automated message. Also planning to add a success trigger — when a user hits their first meaningful milestone the system sends a message acknowledging specifically what they achieved and what it now unlocks. Not a system notification. A message that reads like it came from someone who noticed.
